The short answer
Continued spreadsheet use does not automatically mean a CRM is poor. Requirements may be unstructured, templates unsuitable, documents disconnected from messages or responsibilities unclear. Check whether buyer requests can be traced to quotation and sample revisions, then decide whether to standardize, integrate or replace. The goal is an identifiable current version, evidence and owner for each important decision, not eliminating spreadsheets.
Customer records can miss the requirements layer
The account record may contain company, email and stage while a specification change exists only in a message. A quotation shows the result but not necessarily the source of each condition. The sample operator may not know which items the buyer approved and which were internal suggestions.
Another pipeline stage alone cannot fix this. Connect requirements, revisions, approvals and owners so later users can find the basis for a decision. “Quoted” is insufficient if nobody can identify the specification behind the current price.

Evaluate one complete handover task
Illustrative task: a fictional buyer requests a custom organizer bag, two quantity tiers and a logo option, then changes the quantity and asks for a sample. This defines a task without inventing prices or claiming any tool has passed it.
Prepare product information, the inquiry, a change message and an unresolved internal question. Use identical inputs and comparable operator experience. Anonymize confidential material before using external tools, and obtain required authorization.
- Create the customer record and retain the original inquiry or a traceable reference.
- List dimensions, material, quantity, logo, packaging, sample and delivery questions.
- Prepare a quote record with revision and applicable conditions.
- Record the changed quantity and preserve the previous revision’s basis.
- Organize sample goals, feedback, fee states and next owner.
- Have another salesperson continue using only the records, without a verbal briefing.
Measure more than elapsed minutes
Record repeated fields, tool switches, omissions or conflicts, the path to the latest revision and questions raised during handover. Time includes review and correction, not just document generation.
Familiarity, data volume and template preparation affect results. Separate first-time from practiced use and illustrative from production tasks. Without observed results, provide a method rather than an apparently objective score.

Standardize, connect or replace
First, standardize existing tools: file names, revision fields, approval records and task ownership. Low-frequency workflows may benefit without another purchase.
Second, connect necessary records while retaining a suitable core system. Verify actual interfaces, permissions, maintenance ownership and cost; integration capability is not a promise of zero effort.
Third, consider replacement when critical gaps persist and an alternative passes the common task. Include historical attachments and messages in migration planning rather than transferring company names alone.
